Designing a 3pl transition roadmap for UK Luxury retailer
The client wanted to assess the feasibility of transitioning its hamper operations to an alternative third-party logistics (3PL) provider. The business needed a clear understanding of potential providers, transition risks, costs and operational implications to determine the most effective fulfilment strategy for future growth.
We evaluated potential providers, explored peak-only versus full-year transition options and developed a practical roadmap covering costs, timelines, risks and operational dependencies.
We assessed the client’s existing fulfilment operation and engaged with 7 3PL providers and one specialist hamper fulfilment provider to identify suitable partners based on capability, scalability and strategic fit. Using operational data, site assessments and volume analysis, we modelled transition scenarios and developed a high-level transition playbook covering vendor selection, systems integration, warehouse migration and risk management.
